Dan argues that the industry has reached a turning point. AI gives CDOs the chance to shape strategy, but only if their work is rooted in clear value, designed around people, and delivered rapidly. His framework shifts attention away from the mechanics of the technology and towards the conditions that actually determine success: purpose, product discipline, process maturity, people readiness, and platform resilience. 

 

Anchor AI in Value Before You Scale It 

Dan’s starting point was blunt: AI only matters if it creates visible, defensible value. His guiding test, “the so-what test”, was woven through the entire journey. At Reach, that meant clarifying which type of AI initiative they were pursuing: 

  • Optimisation of the existing business model 
  • Extension into new revenue streams 
  • Genuine transformation 

He stressed that most organisations begin with optimisation around cost, speed, and efficiency, but need to understand when a use case has the potential to extend or even reshape the business. For Guten, this meant asking whether creating better tooling for journalists could also become an opportunity for selling it as a solution. 

Dan framed this using his economic sectors model for data teams – from primary (raw data) to quaternary (innovation). Teams closer to the right of this spectrum are referred to as “strategy makers”, but only if the left-hand foundations are solid. The relevance to scaling AI was clear: “People who are primarily on the left are more likely to be strategy takers, and people on the right are more likely to be strategy makers.” 

Senior leaders often jump into AI because the organisation expects quick results. Dan’s model forces a more honest, strategic alignment between the ambition and organisational readiness which is where scaling succeeds or fails. 

 

Define Value, Validate the Data, and Craft the Narrative Leaders Will Stand Behind 

Before scaling Guten, Dan and his team defined what “value” actually meant With tangible business metrics. He distinguished between “gold metrics” (hard commercial outcomes such as revenue, cost reduction, profitability) and “silver metrics” (productivity, speed, efficiency) that must be translated into financial impact. 

Dan outlined that setting baselines was just as important as identifying the metrics, so change could be effectively tracked from the outset. Sometimes, where data quality is weak, it is necessary to use the best available methodology to interpolate missing data points. 

Crucially, success stories went far beyond the numerical factors. Editorial wins grounded the metrics in human terms and helped shift internal attitudes. “Everyone loves a good metric, but if that’s grounded within a story, that’s much more powerful. 

CDOs have struggled to connect operational gains to the metrics CEOs care about in the past. Dan’s approach shows how to create a value narrative executives will defend, not just applaud. 

 

Use a Transparent Value-versus-Effort Grid to Protect Delivery from Noise 

Like many AI leaders, Dan faced a familiar problem: “You end up with 30-plus sets of number one priorities.” The solution was to move from bilateral conversations to a single triage mechanism which was a nine-box grid combining business value and effort. 

This grid shifted ownership. Executives were asked to estimate and defend the value of their initiatives (“£5 million opportunity, 50, 100, whatever it is, we will work on that basis”).  This way there was a good balance between allowing valuable new opportunities to be inserted into the roadmap but only if they had more value than existing deliverables, preventing derailment. 

AI scaling collapses when prioritisation becomes political. A transparent, shared mechanism protects the team, reduces noise, and forces leaders to confront trade-offs. 

 

Treat AI as a Product System: Mix Lasting Capabilities with ‘Good Enough’ Builds and Deliver Value in Sequence 

Dan framed Guten as a product, not a project: cross-functional, iterative, user-centred, and tightly integrated into editorial workflows. But he emphasised that AI requires its own variant of product thinking as the environment is too volatile for long-range plans. 

His “sandcastle” metaphor made the point sharply: some capabilities should be durable and differentiating, while others should be “good enough for now” because the market will out-innovate you within months. Building everything to a gold-plated standard is a strategic trap. 

He combined this with “strategic bootstrapping” where data and AI leaders create sequential value drops so that each capability funds and unlocks the next. Rather than building an entire AI stack upfront, Dan’s team delivered value at every stage. “Laying the track down ahead of you as you’re going along” kept executives engaged and avoided the expectation gap that kills many AI programmes. 

AI product delivery requires speed, sequencing, and humility, and leaders must know where to place big bets, and where to wait. 

 

Accelerate Adoption Through Co-Creation: Build with People, Not Around Them. 

The Guten case study hinged on something often overlooked in AI scaling: culture. Dan emphasised the importance of congruence by doing what you say, saying what you do, and being transparent when things don’t go according to plan and how they would be fixed or improved. 

He approached editorial teams with a clear promise: AI would free them to do more journalism, not replace it. He backed this through design choices that kept journalists in the loop at every stage. That human-centric approach helped people move beyond AI anxiety into AI adoption and advocacy. 

Dan showed that AI scaling is as much about human factors as technical aspects. Trust, transparency, and co-creation prevent resistance and accelerate adoption, especially in professions under existential pressure. 

 

Manage the Hype: Keep Leaders Engaged, Not Overheated 

Dan described the AI hype cycle as “a continual buffet of small peaks and troughs.” Rather than dampening enthusiasm or stoking it, he aimed for a Goldilocks zone: engaged but not overheated. 

This required constant communication, shaped by stories, third-party validation, and clear next steps. External praise played a real role in strengthening internal confidence and Dan stressed the importance of protecting the team from “ephemeral ideas that only last a week or two. 

Leadership attention can be both rocket fuel and turbulence, which means CDOs need to steer it deliberately or risk it steering them.
